A calibration meeting helps reviewers apply agreed performance criteria consistently. Its usefulness depends on the quality of the evidence pack. Prepare comparable records, distinguish observation from interpretation and preserve the employee's context before discussing ratings.
Define what reviewers may consider
Use role-relevant goals, work examples and documented feedback from the review period. State the applicable role level and any approved changes in responsibilities. Avoid treating an unrelated personal characteristic or a manager's general impression as performance evidence.
The pack should contain the agreed criteria, employee response, manager assessment and supporting examples. Give reviewers a way to identify missing evidence without filling the gap with assumptions.

In a hypothetical case, an employee delivered fewer projects because one assigned project doubled in scope. A raw project count misses that change. Include the revised scope and decision history so reviewers assess the work that was actually assigned.

Challenge unsupported comparisons
Ask whether examples cover the full period and whether the same standard is being applied to similar roles. Check for an overemphasis on the most recent event. Treat team results carefully when individual contributions differ.
The meeting should surface inconsistent reasoning, not force every group into a predetermined distribution. Record the reason for any proposed change and retain the authorised decision-maker's responsibility.
Preserve access and follow-up
Restrict the pack to the appropriate reviewers. Store working notes according to the organisation's retention rules and separate final feedback from provisional discussion. Confirm how the employee can seek clarification or correct inaccurate information.
After the meeting, turn agreed development needs into specific support actions with an owner and review date. A completed rating is only one output. The process is more useful when the employee understands the evidence, the expectation and the support available for the next period.
